A salt bridge in the brine tank. A damp basement and coarse rock salt can let the salt harden into a crust that spans the tank. Underneath the crust there is an air gap, so the unit draws little or no brine and the resin never recharges. The giveaway is a brine tank that looks full while the salt level has not dropped in a month. A technician breaks the bridge, empties and cleans the tank, then looks at why it formed, because it tends to come back if the salt type and the tank conditions do not change.
A fouled or exhausted resin bed. Softening works by ion exchange. Penn State Extension describes it plainly: the resin is coated with sodium ions, calcium and magnesium trade places with that sodium as hard water passes through, and a brine regeneration cycle then flushes the hardness back out and reloads the beads. Iron interferes with that cycle. Penn State notes that red oxidized iron, meaning iron that has been exposed to air or chlorine, will clog the resin, and it recommends prefiltration to keep oxidized iron out of the unit. The EPA sets its secondary standard for iron at 0.3 mg/L, a nuisance level tied to rusty color, sediment, metallic taste and staining rather than to health. New Jersey American Water publishes iron of not detected to 0.7 mg/L in its Liberty system serving Elizabeth in Union County, so iron fouling is a genuine possibility on public water here and often a larger one on private wells.
Programming that no longer matches the water. A softener sized and set years ago for one household can be wrong after a finished basement, a new dishwasher or a second bathroom. New Jersey American Water publishes total hardness of 86 to 146 mg/L, or 5.0 to 8.5 grains per gallon, for that same Elizabeth system. Regeneration problems are the second big category of water softener service calls, and they usually trace back to the control valve on top of the resin tank.
Stuck in regeneration. If water runs to the drain continuously, the valve piston has likely parked mid cycle. Worn seals and spacers, a failed piston, sediment in the valve body or a stripped drive gear can all produce the same result. Penn State Extension notes that about 50 gallons of water are used for each regeneration cycle, so a valve stuck open can show up on your water bill quickly and is worth treating as urgent.
Regenerating at the wrong time or too often. Never regenerating at all. Low pressure only after the softener. Test it fairly. Compare a hose bib upstream of the unit with a fixture downstream. If pressure is normal before the softener and weak after it, the restriction is likely inside the unit. A resin bed packed with iron or sediment is a common reason, which is part of why iron fouling matters so much on well water. Sediment in the valve body and a partly closed bypass can produce the same reading. If pressure is low everywhere in the house, the softener is probably not your problem and a plumber should look at the service line, the pressure reducing valve or the well pump instead.
Resin beads in your fixtures. Small tan or amber spheres in aerators, shower heads and toilet tanks usually mean the distributor tube or its bottom screen has cracked and the media is escaping into the plumbing. This one does not fix itself and it tends to get worse. The repair is replacing the distributor and screen and refilling the media, and it usually means flushing aerators and the water heater afterward. On an older unit, this is one of the clearest signals to weigh replacement instead.
Noise from the control head. Grinding or clicking during a cycle usually points to a drive motor, a stripped gear or a camshaft that is binding. A steady whine outside of a cycle often means the motor is running when it should be idle.
